Nvidia Wants the Open Model Control Plane
A reported Nvidia purchase of Hugging Face would make more sense as a distribution and workflow bet than as a model bet. Open AI has a control plane too.
Nvidia is reportedly paying $12.9 billion for Hugging Face. Treating that as a purchase of a model library misses the point.
Hugging Face is where a large part of the open AI world already does its ordinary work. Developers find models there. Researchers publish weights and datasets there. Teams compare benchmarks, ship demos, inspect licenses, download artifacts, and decide whether a model is worth trying before they ever talk to a cloud salesperson. The platform covers only part of the open-source AI market, but it is one of the places that tells the market where to go.
That makes the reported price less strange. TechCrunch and Reuters both cite The Information’s report that Nvidia agreed to buy Hugging Face for $12.9 billion, while Business Insider had described talks at a little over $13 billion. Reuters notes the obvious valuation problem. Hugging Face was valued at $4.5 billion in a 2023 round, and The Information had put its annualized revenue at roughly $150 million. TechCrunch reports that revenue was up from about $100 million only two months earlier and that the company was close to profitability.
A normal software multiple does not get you to $12.9 billion comfortably. A distribution multiple comes closer.
The steelman for Nvidia is straightforward. If closed labs keep building their own chips, Nvidia needs more than the biggest accelerator share. It needs demand to keep arriving in forms that prefer Nvidia hardware. Open models help with that. A company that downloads a model still has to run it somewhere. In practice, the somewhere is often a machine full of Nvidia GPUs, directly owned or rented through a cloud provider. The more credible the open model ecosystem becomes, the more AI demand can avoid being trapped inside a closed lab’s API while still landing on Nvidia’s silicon.
That is a neat trade. Nvidia does not have to beat every foundation model company at model quality. It can finance the substrate where many model companies, research teams, and enterprise buyers meet. Owning that meeting place would give it better information about which models people actually use, which deployment paths are growing, and where developer attention is moving before revenue shows up in someone else’s cloud line item.
The useful comparison is not GitHub in the sentimental open-source sense. It is closer to an app store, a package registry, and a procurement shortlist living in the same room. The control point is the place where evaluation, trust, discovery, and deployment habits form.
That matters because open AI is often described as if power disappears once weights are downloadable. It does not. Power moves. The API vendor may lose some pricing authority, but the user still needs chips, memory bandwidth, hosting, security review, observability, support, and a decision process that tells a procurement team which model is safe enough to use. Hugging Face sits close to several of those decisions. Nvidia already sits underneath the compute bill.
Put the two together and the open ecosystem starts to look less like a commons and more like a market with its own control plane.
The optimistic case is useful. Hugging Face with Nvidia’s balance sheet could fund better infrastructure for model hosting, dataset tooling, evaluation, security scanning, and enterprise support. The open model world has always had a maintenance problem. Everyone likes the download button. Fewer people want to pay for the boring work that makes the download useful inside a company with lawyers, uptime targets, and privacy rules. If Nvidia subsidizes that boring layer, more firms can use open models without treating every deployment as a science project.
That would put pressure on closed labs. A good-enough open model with predictable hosting and clear operational support is a real outside option. Many enterprise workloads do not need the best frontier model. They need a model that is cheap enough, auditable enough, and stable enough to survive procurement. Hugging Face already lowers the search cost. Nvidia could lower the operational cost, or at least bundle it closer to the hardware stack.
The harder version is about bargaining power. The company that sells the scarce hardware would own one of the main places where buyers decide what to run on that hardware. Vertical integration is not automatically abusive. Sometimes it makes the product better. But it changes the bargaining game.
If Nvidia owns Hugging Face, it gets a cleaner line of sight from model popularity to infrastructure demand. It can see which architectures are gaining traction, which enterprise use cases are moving from experiments to production, and which model providers might become important. Even without doing anything heavy-handed, that information is valuable. Markets pay for demand signals, especially when the supply side requires billions in inventory, packaging, networking, and power commitments.
It would also make neutrality harder to believe. Hugging Face has credibility because developers treat it as a relatively open venue. Nvidia would have strong incentives to keep that trust. It would also have strong incentives to make the best path through the ecosystem run well on Nvidia. Those incentives can coexist for a while. They can also become uncomfortable when a competing accelerator vendor, cloud provider, or model company wants equal footing.
Regulators may eventually care about the softer version. Shutting off open models the next morning would be clumsy and probably self-defeating. Defaults, integrations, certification programs, benchmark surfaces, preferred hosting flows, and enterprise bundles can steer a market without banning anyone. A small change in the default path can move a lot of demand when users are busy and switching costs are hidden inside deployment work.
For users, the question is whether the outside option gets stronger or narrower. If Nvidia capital makes open models easier to evaluate and run across many clouds and chips, buyers gain bargaining power against closed APIs. If Hugging Face becomes a funnel into Nvidia’s preferred stack, buyers may trade one kind of dependence for another. The outcome will probably be mixed. Markets usually are.
The timing also fits Nvidia’s problem. The AI boom has made it the toll collector for training and inference, but the largest labs are not passive customers. OpenAI, Google, Amazon, and others have clear reasons to reduce dependence on Nvidia hardware. Custom silicon does not need to replace Nvidia everywhere to change negotiations. It only has to become credible enough at the margin. Nvidia’s answer is to make the total market bigger and keep as much of the open side as possible aligned with its hardware economics.
The acquisition reads more like defense than conquest. Closed labs are pulling compute demand inward. Open models push some of it back out into the world of self-hosting, cloud marketplaces, smaller labs, and enterprise experimentation. Hugging Face is the place where that outbound demand is easiest to observe and shape.
The $150 million revenue figure is useful precisely because it looks too small. It tells us the reported price is about more than current software revenue. Nvidia would be paying for a map of future demand and a lever over developer workflow. In AI infrastructure, both are scarce. Capacity is expensive before it is used. Knowing where usage is forming is part of the margin.
Hugging Face’s earlier resistance to a dominant investor also matters. TechCrunch reports that the company turned down a $500 million Nvidia investment last year at a $7 billion valuation because it did not want one investor with too much influence. A sale at nearly twice that valuation changes the trade. Independence has an option value. So does taking the bid when the infrastructure giants are buying the layer around you.
Calling this the death of open AI is too dramatic. Open models will still matter because users want price pressure, local control, inspection, and alternatives to closed APIs. Nvidia has every reason to preserve enough openness to keep that demand alive.
The better read is that open AI is becoming financially important enough to be enclosed at the workflow layer. The weights can stay available while the workflow around them becomes the valuable property. Users still need to find models, compare them, trust them, host them, and turn them into budget lines.
Follow the bill. If the model is free but the inference contract, support path, certification badge, and enterprise workflow all point through one vendor’s stack, the rent did not vanish. It moved to the layer that can charge for reliability.
My distribution is fairly simple. In the best case, Nvidia funds the boring infrastructure that makes open models commercially usable and gives buyers a better outside option. In the base case, it strengthens open models while tying more of their economics to Nvidia’s hardware and software stack. In the worst case, the main open model hub becomes a polite on-ramp for one supplier’s compute market.
The difference will show up in small product choices before it shows up in speeches about openness. Watch defaults, hosting partnerships, benchmark placement, certification rules, and whether non-Nvidia compute gets equal treatment. Open ecosystems do not stop having gatekeepers. They just argue longer about where the gate is.
